A commercial ice machine that stops making ice is almost always starving for one of three things: clean water, a clean condenser, or a cool enough room. Before you panic and call for service, a busy Boston kitchen can usually check the top causes in about ten minutes: the water supply and filter, the condenser coil, scale on the evaporator, the room temperature, and the bin sensor. If you run a bar, restaurant, cafe, brewery or office, a dead ice machine is not an inconvenience, it is a problem that follows you all shift, and on a July weekend it can cost you real money in bagged ice and lost service. The good news: a large share of no ice calls come down to maintenance and supply issues you can check, and often fix, yourself. These machines are workhorses, but they are picky about three things, clean water, a clean condenser, and a cool enough room. Get those right and they hum along for years. Here is how to read the machine the way a technician would.

Safety first. These units mix water and electricity, and many run on 208 or 230 volts. Unplug the machine or kill the breaker before you open a panel or clean anything inside. The sealed refrigeration system, the refrigerant side, is not a do it yourself area. Handling refrigerant legally requires EPA Section 608 certification, which our technicians carry. First, is water actually getting in?
No water, no ice, so water supply is the first thing to rule out. Watch a cycle: you should see water filling and spraying over the evaporator plate. If little or no water arrives, work through the supply before anything else.
- Is the supply valve open? Someone bumps it, or it gets closed during a cleaning and never reopened. This is the most common no ice cause of all, and the most embarrassing to pay a service call for. Check it first.
- Is the supply line kinked or pinched? Especially if the unit was recently moved, or something got shoved behind it in a tight back of house.
- Is the water filter clogged? This is a big one. Most commercial ice machines run on an inline water filter, and when it loads up with sediment, water flow drops and production falls off or stops. If you cannot remember the last time it was changed, that is your lead. Filters are a routine replacement item, not a once in a lifetime part, and a neglected filter is one of the most common reasons a machine slowly stops keeping up.
The condenser nobody cleans, and it kills more machines than anything
If we had to bet on one cause across every no ice and weak ice call on air cooled machines, it is a filthy condenser. The condenser is a radiator style coil that dumps the heat the machine pulls out of the water. In a kitchen or bar it clogs fast with grease, flour dust and airborne grime. Once it is caked, the machine cannot shed heat, head pressure climbs, and the unit either makes thin, slow ice or shuts itself down on a high pressure safety to protect the compressor.
Pull the front panel and look at the condenser coil. If it is coated in gray fuzz and grease, there is your problem. With the power off, clean it with a soft brush and a vacuum, or a proper coil cleaner for the greasy ones, until you can see light and pass air through it freely. On a busy line this needs doing every few months. We have revived dead machines with nothing but a thorough condenser cleaning more times than we can count, and it is the single highest value ten minutes of maintenance in the whole building.
Scale, the silent ice killer, and a Boston specific note
Ice machines run constant water over a metal evaporator, and unless your water is perfectly soft, that leaves mineral scale behind. Scale builds on the evaporator plate and inside the water distribution tube that sprays across it, and it does two nasty things: it insulates the plate so ice forms slowly or not at all, and it plugs the spray holes so water never reaches the whole evaporator. The result is small, cloudy, incomplete cubes, or none.
Here is the Boston specific part most generic advice gets wrong. Much of Greater Boston, including Boston, Cambridge, Somerville, Medford and dozens of surrounding towns, is on MWRA water sourced from the Quabbin and Wachusett reservoirs, which is naturally soft with low mineral content. That works in your favor, scale builds more slowly here than in hard water regions of the country. But soft does not mean scale free, it still accumulates over months of constant use, and plenty of outer suburbs and commercial sites run on private wells or non MWRA supplies that are noticeably harder. So do not assume you are immune. If your cubes have gone small or cloudy, scale is still the prime suspect.
The fix is a proper cleaning and descaling with a nickel safe ice machine cleaner, run through your machine cleaning cycle. Do not use vinegar or whatever is under the sink, the wrong cleaner can strip the plating off the evaporator and cause a far more expensive problem. This is the single most important recurring maintenance on an ice machine, and skipping it is the most common reason they die early.
Is the room, or the water, too hot?
Ice machines have a temperature comfort zone that people forget. Manufacturers rate capacity at standard conditions, and production falls sharply as the air and incoming water get warmer. Tuck a machine into a hot back corner next to the cooking line, or run it through a New England heat wave with no airflow, and output craters or stops entirely, even though nothing is broken.
If yours quit during a hot stretch, or after being moved somewhere warmer, check the room temperature and give the machine breathing room and ventilation before you assume it is broken. Most air cooled units want ambient air below roughly 90°F and incoming water below roughly 70°F to hit rated output. A cramped, unventilated Boston basement or a spot jammed against a hot wall is a classic hidden cause.
Is it actually full? The bin sensor
Here is an easy one to overlook: the machine stops making ice when the bin is full, by design. A bin level sensor or control tells it to shut off. If that sensor gets stuck, blocked by a stray chunk of ice, or fails, the machine thinks the bin is full and quits, even when it is empty. Check that the sensor area is clear and not blocked by a leftover ice bridge. A genuinely empty bin with a machine that will not run is worth a look at the bin control.
When it makes ice but never drops it: the harvest cycle
If the machine makes ice but never releases it, you find a slab frozen to the evaporator and no cubes in the bin, that is a harvest problem, the hot gas valve, harvest assist, or related controls. And if it makes ice slowly and incompletely even after you have cleaned the condenser and descaled, you may be into the sealed refrigeration system. Both of those lean toward professional service, and the sealed system side legally requires EPA 608 certification.
By the numbers
A few facts worth keeping in mind, because they explain why maintenance is not optional:
- Ice is legally a food. The FDA Food Code treats an ice machine as a food contact surface, so cleaning is a health inspection item, not just a reliability one.
- Clean it at least twice a year. NSF and most manufacturers recommend a full cleaning and sanitizing every six months, and quarterly for busy or greasy operations. Scale and slime buildup are the leading causes of premature ice machine failure.
- Heat is expensive. As shown above, an air cooled machine can lose roughly a third to half of its rated output as the room and water climb from ideal into the 90s, which is exactly when your Boston bar needs ice most.
- A dead machine costs by the hour. Between bagged ice runs, lost drink sales and food safety risk, a down ice machine on a Friday night is one of the more expensive failures in the building, which is why we prioritize these calls.
